The Most Important Company in the World

n the mid-1980s, at the height of its power, IBM employed close to four hundred thousand people in

more than a hundred and thirty countries. Its mainframes ran the world's banks, airlines, govern-

ments, and universities; its punched cards had been, for half a century, the physical medium of orga-

nized data; and its name was spoken with the reverence once reserved for nations. Wall Street called it

Big Blue, and the nickname was only a little ironic.

Then the world IBM had built turned against it. The company that gave the world the personal com-

puter was nearly destroyed by the computer's success. Between 1990 and 1993, IBM's profits evaporated,

its losses made American business history, and press commentators wrote its obituary. Yet IBM did not

die. It reinvented itself as a services company, a software power, a builder of hybrid clouds, and a leader

in quantum computing — surviving its fiftieth, eightieth, and hundredth anniversaries while the in-

dustries it created grew up around it.

This biography tells that story through the two men who shaped IBM's character. Thomas J. Watson Sr.,

the farm-born salesman, built a corporation on belief in the individual and service to the customer.

Thomas J. Watson Jr., the reluctant son, had the audacity to break his father's company apart — and to

bet its entire future on a machine that had not yet been invented.

What follows is an original biography, written entirely from public sources and in my own words. It cel-

ebrates IBM's extraordinary achievements without pretending that every page of its history is unshad-

owed. Its subject is not a saint, and not a monster, but one of the most consequential institutions in

modern history — and the family that, for two generations, gave it life.

The Boy from Campbell

homas John Watson was born on February 17, 1874, in the village of Campbell, a cluster of farm-

houses along the Chemung River in the southern tier of upstate New York. His father, also named

Thomas, worked the hillside farmland and traded in lumber; his mother, the former Jane Fulton White,

was a devout woman who raised her five children to prize hard work, thrift, and a spotless reputation.

The family had little money and no connections. It had character in abundance, and young Tom was

expected to make the most of it.

He walked to a one-room schoolhouse, helped with the chores and the lumber boat, and, at sixteen, en-

rolled for a term at the Elmira School of Commerce, where he practiced bookkeeping and penmanship.

It was, he would later say, the only formal education he ever received. What came next was training of a

different kind: selling. By his late teens Watson was riding the country roads of western New York with a

wagonload of sewing machines and musical instruments, knocking on farmhouse doors, demonstrat-

ing, persuading, and closing. He discovered a gift that would define his life — the ability to read a

stranger quickly, to listen before he talked, and to ask for the order without embarrassment.

The road taught him poverty's calculus. Without family money or influence, a young man's only assets

were his energy, his reputation, and his nerve. Watson learned the value of a dollar, the psychology of

human distrust, and the power of preparation. He also learned ambition — need, as he often put it, with

its eyes open.

In 1895, at twenty-one, he left the country routes for Buffalo and a job selling cash registers for the

National Cash Register Company, the most aggressive sales organization in America. He arrived with a

suit, a trunk, and a pitch. He was about to meet the man who would teach him how to build empires —

and then, at the height of his success, cast him out.

Cash Registers and Hard Lessons

he National Cash Register Company was the creation of John Henry Patterson, a Dayton, Ohio,

merchant who is often called the father of American salesmanship. Patterson grasped a truth

that would not become management theory for another generation: machines do not sell themselves.

They are sold by organizations — trained, motivated, and disciplined. NCR's cash register, marketed as a

"thief catcher" that prevented clerk dishonesty, was sold accordingly: through quotas, contests,

scripted interviews, and an honor society of top performers called the One Hundred Percent Club.

Watson absorbed the Patterson system the way a language student absorbs the idioms of a foreign

tongue. He sold registers across Buffalo and later across the East, rising from route salesman to branch

manager. Patterson noticed him, promoted him, and handed him a mission of growing delicacy: the

campaign to eliminate the independent dealers who rehabilitated used registers and undercut NCR's

stranglehold on the market.

The campaign succeeded — too well. In 1912, the federal government indicted Patterson, Watson, and

other NCR executives for conspiracy in restraint of trade. In February 1913 a jury convicted them; the

judge sentenced Watson to one year in prison. The conviction was later overturned on appeal and the

charges dropped, but the ordeal split Patterson's circle in a way no appeal could repair. Patterson,

whose fear and jealousy of his brilliant lieutenant had grown for years, summoned Watson and dis-

missed him on the spot. The apostle of scientific salesmanship was cast into the wilderness at the age of

forty.

The wound was permanent, and the lesson was twofold. From Patterson, Watson had learned every-

thing that mattered about building a modern sales organization. From his own expulsion, he had

learned what Patterson never understood: that a company built on fear could not hold the best men,

and that loyalty had to be earned with trust. He would spend the rest of his career building the kind of

institution Patterson could not have imagined — one in which men and women gave their best because

they were respected, not because they were afraid.

The Rough Road to the Top

atson's next act began with a failure in the market. In June 1911, the financier Charles Ranlett

Flint had assembled the Computing-Tabulating-Recording Company out of three modest

firms: the Tabulating Machine Company, which leased the punched-card machines Herman Hollerith

had invented for the 1890 census; the International Time Recording Company, a maker of factory time

clocks; and the Computing Scale Company, a manufacturer of commercial scales. CTR was an ill-as-

sorted bundle of weak products and unused patents. In its first years it lost money, bickered, and

drifted.

In the spring of 1914, Flint — hunting for a manager — was introduced to Watson over dinner in New

York. The forty-year-old ex-convict, for so the overturned antitrust conviction was widely remembered,

interviewed for the job with the confidence of a man who had nothing left to lose. Flint offered him the

general managership of CTR at a salary of twenty-five thousand dollars a year, and Watson accepted on

one condition: that he be given a free hand. Within two years he was president.

His early moves were unglamorous and decisive. He paid down debt. He rebuilt the sales organization

around leased machines and service contracts, insisting that the company's future was not in selling

hardware but in maintaining long relationships with customers. He poured money into research and

development — a heresy for a small firm — and he made a bet on the electric tabulators that read

punched cards, the fastest data-processing machinery in existence. And he plastered the walls of every

office with a word he had begun using at NCR: THINK.

By 1919 CTR was profitable. By 1924 Watson judged the company's old name too small for its ambitions

and asked the board for a new one. The directors approved International Business Machines — "a

name," Watson said, "that describes the business we intend to have." He was not yet fifty. The company

he had taken over was a tangle of time clocks and cheese scales; the company he was building would

become the central nervous system of the twentieth century.

THINK: The Culture of Big Blue

BM was probably the first corporation in history to be built as an explicit culture — a complete sys-

tem of values, rituals, symbols, and loyalties, engineered as deliberately as any product. Today the

word "culture" is management jargon; in the 1920s and 1930s it made IBM feel less like a workplace than

a movement with a creed.

At the center stood the word THINK, in heavy letters, on the wall of every IBM office and schoolroom.

Employees wore dark suits and white shirts, abstained from alcohol and tobacco in company buildings,

and sang from the IBM Songbook at company meetings — most famously the corporate anthem "Ever

Onward." The songs make modern readers smile; Watson regarded them with total sincerity. For him

the rituals were discipline, and he believed, with the fervor of a revivalist, that the discipline would

make his people great.

Beneath the ritual lay a doctrine Watson called "the power of the individual." He paid above the market,

trained relentlessly, promoted from within, and refused — through depression, war, and every crisis —

to treat his employees as disposable. The "schoolhouse" training centers taught new hires not only ma-

chines but an ethical code: respect for the individual, service to the customer, and excellence in all

things. These "Basic Beliefs," as they came to be called, were not posters. They were operating

instructions.

The customer was the culture's second pillar. IBM salesmen leased machines rather than selling them

outright, serviced them on schedule, and treated every account as a lifetime relationship. "IBM means

service" was cut into stone at the company's headquarters, and Watson meant it literally: when a ma-

chine failed, the repairman was expected to be there within hours. Long before "customer success" was

a profession, IBM had made it an article of faith.

The third pillar was ambition. Watson renamed the company for the world in 1924, and in the 1930s he

made good on the name, opening subsidiaries across Europe, Latin America, and Asia and traveling

like a head of state. In 1937 he was elected president of the International Chamber of Commerce, the

nearest equivalent the business world had to a foreign ministry. His vision of global commerce would

carry him into dangerous waters; his conviction that information would change the world, however,

was never wrong.

The Great Depression Pivot

he Great Depression made IBM. While American industry closed its gates, Watson opened his

wider. He kept the factories running, building machines the market could not yet buy and stock-

piling them in inventory. He kept hiring and training. He poured money into engineering. To his direc-

tors the policy looked like madness; to Watson it was the arithmetic of faith. "Young men," he told his

sales force, "the Depression is not going to last forever. We are going to be ready when it ends."

The gamble became visible in 1935. Congress had passed the Social Security Act, creating the largest

bookkeeping project in human history: the federal government would track the wage records of every

working American. The task was beyond the capacity of clerks — it required machines — and the only

machines equal to it were the punched-card tabulators in which IBM had invested for a decade. IBM

won the contract to supply the Social Security Board, and by the late 1930s the wages of tens of millions

of Americans were stored in IBM cards. The order was the largest in company history, and it bound IBM

to the American government in a partnership that would last for the rest of the century.

The New Deal rescue of IBM was more than a commercial triumph. It put IBM at the center of the mod-

ern administrative state, gave the company a legitimacy no competitor could match, and made

Watson's countercyclical gamble look like prophecy. The company that had been laughed at for build-

ing machines it could not sell became the company without which the nation could not govern itself.

The closing spectacle of the decade was the 1939 New York World's Fair, where IBM erected one of the

fair's grandest pavilions. Visitors walked through halls of gleaming machines, watched punch cards

race through tabulators, and saw, at the center, the word THINK in letters of light. Crowds stood in line

for hours. It was showmanship, and also confession: Watson wanted the world to see the future, and he

was certain the future was made of machines that thought.

No honest biography can leave the decade without noting its shadows. Watson's passion for world trade

led him to the 1937 congress of the International Chamber of Commerce in Berlin, where he accepted a

decoration from the National Socialist government — an act of diplomatic naivety he later repudiated.

IBM's German subsidiary continued to operate within the Nazi economy, and its wartime role has been

the subject of sustained and unresolved historical debate. The world's most optimistic salesman, like

many of his generation, moved through a brutal century with imperfect eyesight.

The War Machines

he Second World War turned IBM from a great company into a national institution. Watson of-

fered the enterprise to President Roosevelt without reservation: factories, engineers, and the tab-

ulating machines themselves. The machines proved to be the more important contribution. Allied vic-

tory depended on logistics — on payrolls, supply inventories, ballistics tables, and codebreaking — and

logistics ran on IBM cards. At its wartime peak the company was producing punch cards by the hun-

dred million, on tabulators that tracked the Army's pay, the Navy's stores, the Air Forces' maintenance,

and the Manhattan Project's schedules.

Watson set an example that shocked the business press: he accepted government work at margins close

to nothing,
